Servo upgrade, 20vt problem

Hi,
I have a 20vt conversion in my mk1 with a 9'' servo upgrade and discs all round. When the engine is running the brakes feel all the way at the bottom of the pedal as if the servo is doing too much work. I at first thought they wanted re-bleeding, but when I removed the vacuum supply to the servo the brakes feel alot harder and at the top of the pedal. I guess what I'm wanting is something in between the two…Any ideas!??

Cheers Peter, I have discs on the back. Maybe I could do with adjusting the rear brake compensator?

I wont have a rear brake adjuster, will be running th emk2 16 servo and master cylinder. am i going to run into this issue?
