i know its an old asked queston but i need some brake help

My mk1 cabs never braked well and because of poor braking i ended up leaving it in the garage for 4 years. on the mot last month. the rears which were drums were pulling a 1/3 what they should do. so taking others mixed advice i changed the master cylinder and rear cylinders and brake fluid. still the same.

to cut a long story short. ive now fitted g60 calipers on front and mk4 calipers on the rear and mk2 16v servo ad master cylinder.all round braided hoses. custom handbrake cables.
now i have excessive brake travel and the rears are still 1/3 what they should be.  on the old setup theres 2 bias valves on the master cylinder for the rear. which i have reused.
 so is the excess pedal travel due to the rear calipers and rear bias valves. any tips on how to reduce the pedal travel, setup the rear calipers and rear bias valves would be great. my mk1 cab is a gl carb so has no rear beam proportioning valve.
