Big problem with the brakes

I have put new brakes all round on my car. The pedal is really firm until I start the car then nothing. I have bled the whole system completely and there is no air. The only major difference is that I put a 22.2 mm which has 4 outlets but im wondering if I have done anything wrong. Has anyone else experienced a similar problem as my car is ready to go after 2 and a half yrs but im at a loss to discover what it may be. With the master cylinder, I only connected it with the 2 bolts to the servo do I need to do anything else? Cheers

Did you replace the master cylinder with the 22mm one, without also swapping the servo?

yes but I had a servo on the car from a mk2 16v

Some thing wrong in the servo / master area , compatibility or incorrectly fitted ?  

Is the servo vacuum fitted with a one way valve ?

yes the servo pipe has a one way valve and its pointing the correct way

Why did you swap the MC? And was it a like-for-like swap? Do you have part numbers of the old and new MC, and the servo, to double check what you have on the car?

I swapped as I had read that it was a common thing to do to upgrade to a 22.2 master cyl. I presumed it was a straight swap but I still have the old one and can put it on without too much grief. On the 22.2 master cyl it has 4 outlets so I have done a seperate brake pipe to each caliper.
